The Five-Minute Window
Everyone quotes the speed-to-lead statistic. Almost nobody quotes it correctly. Here is where each number actually comes from, and what survives scrutiny.

The claim that responding in five minutes makes you twenty-one times more likely to qualify a lead is real, specific, and almost always mis-attributed. It did not come from MIT, it is not peer-reviewed, and it is still the most important operational number in this business.
If you have read anything about inbound sales, you have seen a chart showing conversion falling off a cliff after five minutes. It circulates without a source, or with a source that is wrong. Because the operational conclusion is correct, nobody checks. Let us check.
What each study actually says
There are at least four distinct pieces of research being blended into one folk statistic.
The 2007 Oldroyd study. Presented at MarketingSherpa's B2B Demand Generation Summit in October 2007 by James Oldroyd, then a faculty fellow at MIT Sloan, together with Dave Elkington of InsideSales.com. Three years of data across six companies, over 15,000 leads and over 100,000 call attempts. The findings: the odds of contacting a lead called at 5 minutes versus 30 minutes drop by a factor of 100; the odds of qualifying drop by a factor of 21 Oldroyd & Elkington 2007. Even 5 versus 10 minutes costs 5× on contact and 4× on qualification.
The 2011 HBR article. Oldroyd, McElheran and Elkington audited 2,241 U.S. companies by submitting a web-generated test lead and measuring first response Oldroyd et al. 2011. Results: 37% responded within an hour, 16% within 1–24 hours, 24% took more than a day, and 23% never responded at all. Among firms that did reply within 30 days, average response time was 42 hours.
The 2014 secret-shopper audit. InsideSales.com's own Lead Response Report tested 14,061 companies; 9,538 successfully received a test lead, and 47% of those never responded. Median first phone response was 3 hours 8 minutes; the mean was 61 hours Phillips et al. 2014. The gap between median and mean is the whole story — a long tail of companies that effectively never reply.
The peer-reviewed one. Sabnis, Chatterjee, Grewal and Lilien published in the Journal of Marketing what they named the "sales lead black hole": approximately 70% of leads generated by marketing are not pursued by sales representatives at all, studied across 461 reps at four firms Sabnis et al. 2013. This is the finding I would put in front of a sceptic, because it is the one that survived refereeing.

The shape of the decay
Whatever the exact coefficients, the functional form is the same across every dataset: the probability of reaching a person falls roughly geometrically with elapsed delay. Model the instantaneous rate at which a lead becomes unreachable as a hazard , and the probability of still being reachable at time is
with the constant-hazard special case . The reason five minutes matters so much more than five hours is that this curve is steepest at the start. Fixing "we usually get back within a day" to "we usually get back within four hours" moves you along the flat part of the curve and buys you very little.
Why exhortation fails and architecture works
Given numbers this stark, why do 23% of companies never reply? Not laziness. Structure.
An inquiry arriving at 4pm Thursday must be noticed, classified, assigned to someone available, and acted on — four events, each with its own failure probability, executed by a human who is currently doing billable work. Telling that human to be faster does not change the architecture. Sabnis and colleagues found exactly this: the share of rep time given to marketing leads depends on organisational factors like lead prequalification, not on individual willingness.
One caution before you go and buy an auto-responder. Batt and Terwiesch showed in an emergency-department study that abandonment responds to observable queue state, not just elapsed time — one additional person visibly in the queue raised abandonment as much as adding 25 minutes to the wait Batt & Terwiesch 2015. Different setting, transferable lesson: what the person waiting can see changes their behaviour. An acknowledgement that sets a concrete expectation is doing real work, not just being polite.
The number I would actually track
Not average response time. The mean is dominated by the tail, as the 2014 audit's 3-hour median against 61-hour mean demonstrates.
Track the share of inquiries first touched within five minutes during business hours, and the share never touched at all. Those two numbers describe the system. The average describes nothing.
